When an importer’s market shifts, the old model can become expensive fast.
One Algeria customer came to KEOU Lighting as a buyer of finished LED panel lights. Later, local conditions changed and support for local assembly increased. Instead of trying to predict demand months ahead and tying up cash in finished-goods inventory, the customer switched to a kit-based approach: importing parts and assembling locally.
This post breaks down the model behind that shift—what CKD/SKD really means, what we provided, what the customer owned, and what to check before you copy the playbook.
In international trade, CKD/SKD is typically discussed under “knock-down kits.” In simple terms, it means shipping a product as parts (fully unassembled in CKD, partially assembled in SKD) so it can be assembled in the destination market. A high-level overview is captured in Wikipedia’s overview of knock-down kits (CKD/SKD).
For importers and wholesalers, the appeal is straightforward: you can move part of the “value creation” closer to your market—often improving control over timing and reducing the need to hold large volumes of finished inventory.
⚠️ Warning: CKD/SKD isn’t a shortcut around compliance. The right setup depends on your local regulations, certifications, and what your team can operate safely and legally.
This customer’s original setup was common:
Import finished panel lights
Distribute locally
Reorder based on sales velocity
The problem is that finished-goods importing can create a tough tradeoff:
If you stock deep, you risk cash-flow pressure and slow-moving inventory.
If you stock light, you risk stockouts and missed sales windows.
As the local environment shifted, the customer wanted a model with more control over production timing—without building a full manufacturing plant from scratch.
The customer chose to import LED panel light parts instead of finished units, then set up a local assembly operation.
This is the key decision-stage question most importers ask:
Three things tend to change immediately:
You control assembly timing. You can assemble closer to the sales window.
You can reduce finished-goods inventory pressure. You’re not forced to keep as many completed units on the shelf.
Your supplier relationship becomes more technical. You need documentation, process guidance, and OEM/ODM technical support—not just a price list.
A practical way to think about it: CKD/SKD works best when you have a repeatable local assembly line setup—clear work instructions, basic tooling, QC checkpoints, and a supplier that can support your team through ramp-up.
For this Algeria customer, the goal wasn’t to make the product “different.” It was to make the business more resilient.
A CKD/SKD program works only when responsibilities are clear.
Parts and materials supply to support the customer’s chosen panel light SKUs
Assembly guidance (including assembly videos, work instructions, and basic process know-how)
Technical support for product specs, troubleshooting, and day-to-day assembly execution
Note: We do not sell or supply assembly machinery, and we do not take responsibility for non-lighting items or any supply scope beyond the LED panel light itself. We can share practical, experience-based suggestions on basic equipment setup and routine maintenance because we understand the luminaire production process—but the customer sources and manages the equipment locally.
Local facility setup and staffing
Assembly scheduling (what to assemble, when)
Local inventory planning based on real demand
This division of work is a big reason CKD/SKD can be attractive to importers: you’re not betting the entire business on overseas finished inventory cycles.
After the switch:
The customer could control production progress locally instead of waiting on finished-goods inbound timing.
Inventory pressure was lower than the finished-goods model, because the customer was not forced to hold the same volume of completed units.
One operational detail we can share: MOQs vary by product category and order mix. As a rough reference (not a strict rule), you might see ranges like:
Outdoor lights: a few hundred sets can work in some cases
Indoor lights: often 3,000+ per model
Panel lights: around 3,000 per model; for stamped steel panel lights, it’s usually better to plan for 5,000+
Bulbs (A-bulbs, etc.): typically 5,000+
Flood lights: 500 pcs can work for 100W+ models; for under 100W, it’s often closer to 1,000 pcs
Ultimately, there isn’t one fixed standard—final MOQs depend on the specific SKU, specs, packaging, and the customer’s order plan.
Pro Tip: If you’re evaluating CKD/SKD and the MOQ feels high, start by narrowing your initial scope to 1–2 best-selling panel light SKUs. A smaller SKU set makes training, QC, and spare-part planning far easier.
CKD/SKD is not automatically “better.” It’s a trade.
Have steady demand and want tighter control over supply timing
Need to reduce finished-goods inventory risk
Want to build a local business advantage (faster delivery, local responsiveness)
Can run basic assembly operations with consistent QC
Don’t have the people/process to maintain consistent assembly quality
Can’t support local documentation and testing routines
Expect the supplier to “run everything” without your operational ownership
We don’t speculate about any country’s policies or promise outcomes based on “national conditions.”
What we can say is this: KEOU Lighting has the capability to support CKD/SKD supply and technical assistance, and we can help customers source supporting items only when the customer requests it and everything is legal and compliant.
If you’re evaluating this approach as an LED lighting wholesaler supplier, the fastest way to assess fit is to start with your target products:
If you’re comparing supplier options, you can also use KEOU’s OEM/ODM workflow as a reference point for what a good partner should provide: KEOU’s OEM/ODM customization process.
Which LED panel light sizes/wattages are your top sellers?
What’s your target spec and packaging requirements?
What monthly volume do you want to support?
Send your target SKU list or BOM, and we’ll recommend an initial CKD/SKD scope, an assembly workflow, and a supply plan.
